Methodology

Five Value Categories.

The Detailed Estimate models operational value across five categories. Every formula is shown, every percentage is editable, and every example below uses illustrative sample assumptions.

Finding triage & prioritization

Inputs: findings reviewed per month, average minutes per finding, fully loaded hourly cost, and estimated triage-effort reduction.

Annual findings = monthly findings × 12. Current annual triage hours = annual findings × average minutes ÷ 60. Annual triage savings = triage hours × reduction × hourly cost.

Example: 600 × 12 × 20 ÷ 60 = 2,400 annual triage hours; at 40% and $85, that is 2,400 × 0.40 × $85 = $81,600.

Technical validation efficiency

Inputs: high-priority findings validated per month, average hours per manual validation, estimated validation-effort reduction, and hourly cost.

Annual manual validation hours = monthly validations × 12 × hours per validation. Annual validation savings = validation hours × reduction × hourly cost.

Example: 40 × 12 × 1.5 = 720 hours; at 50% and $85, that is 720 × 0.50 × $85 = $30,600.

Evidence & reporting efficiency

Inputs: reports produced annually, average hours per report, estimated reporting-effort reduction, and hourly cost. Reports may include technical, executive, customer-assurance, detection-coverage, and control-effectiveness reports, plus audit and evidence packages.

Annual reporting savings = reports per year × hours per report × reduction × hourly cost.

Example: 24 × 8 × 0.60 × $85 = $9,792.

Remediation revalidation efficiency

Inputs: findings remediated annually, average hours to retest each finding, estimated revalidation-effort reduction, and hourly cost.

Annual revalidation savings = remediated findings × hours per revalidation × reduction × hourly cost.

Example: 240 × 0.75 × 0.50 × $85 = $7,650.

External testing & consulting optimization

Inputs: annual penetration-testing spend, annual retesting spend, external validation consulting spend, and estimated spend optimization. Hayrok does not assume organizations will eliminate independent penetration testing or specialized consulting — this represents work that may be reduced, redirected, automated, or performed more continuously.

External spend optimization = eligible annual external spend × optimization percentage.

Example: $120,000 × 20% = $24,000.

Total ROI Formulas

  • Annual gross benefit = triage + validation + reporting + revalidation + external optimization + approved optional savings
  • First-year cost = subscription + implementation + private runner / deployment + optional services
  • Net annual benefit = gross benefit − first-year cost
  • First-year ROI = (net ÷ first-year cost) × 100
  • Payback (months) = first-year cost ÷ (gross ÷ 12)
  • Annual hours returned = triage + validation + reporting + revalidation + assurance hours saved
  • FTE returned = hours returned ÷ annual productive hours (default 2,080; conservative 1,800)
  • Three-year net value = 3-yr benefits − 3-yr costs, with configurable finding growth, labor-cost increase, subscription increase, one-time implementation, and environment expansion

Using the conservative sample inputs — 8 team members at $85 per hour; 600 findings per month at 20 minutes each; 40 validations per month at 1.5 hours; 24 reports at 8 hours; 240 remediated findings at 0.75 hours; $120,000 external testing; $90,000 subscription plus $15,000 implementation — and the sample assumptions (triage 40%, validation 50%, reporting 60%, revalidation 50%, external optimization 20%).

In this example, the program returns approximately 1,525 security-team hours per year, roughly 0.73 full-time-equivalent capacity at 2,080 productive hours. The largest value area is finding triage and prioritization, about 53 percent of the estimated operational benefit. These figures are an illustrative example, not a guaranteed customer outcome, and they exclude potential incident-loss avoidance, downtime reduction, regulatory-loss avoidance, and revenue protection.

How does the Hayrok ROI calculator work?

Are the results guaranteed?

No. Results are directional estimates based on your inputs and assumptions. Actual outcomes depend on adoption, environment, workflows, integrations, and use cases.

Does the calculator include the value of prevented breaches?

Not by default. The standard calculation focuses on defensible operational value. You can optionally estimate risk-reduction value using your own approved assumptions, shown separately.

How conservative are the default assumptions?

Defaults are intentionally conservative, and improvement percentages above 50 percent are avoided unless supported by verified customer evidence. Every percentage is editable.

Does Hayrok replace penetration testing?

Not necessarily. Hayrok can make recurring validation and retesting more efficient, while independent testing may remain important for assurance, specialized assessments, or regulatory requirements.

Does Hayrok replace vulnerability scanners?

No. Hayrok can use scanner findings as inputs and validate which conditions are exploitable, active, reachable, or connected to critical business assets.

What should be included in security-team cost?

Use a fully loaded hourly rate that includes salary, benefits, payroll costs, equipment, and organizational overhead.

Can I use the results for a business case?
